Using Business EQ to successfully coach leadership skills

In this article, EBW Certified Partner, Paul Miller (Leadership & Sports Performance Coach), tells us how he successfully coached a client who works for a Global Tech Company in the Aviation Industry who was seeking to make improvements and take his leadership skills to the next level.

The starting point for coaching

I met this client when he had been in post as a Programme Manager for three months. I had been running a series of workshops for the organisation on how to deliver more engaging and effective project review meetings.

This individual approached me after one of the workshops and asked if I would be keen to coach him over the next 12 months so he could improve the performance of his team by developing his leadership skills.

Using the Business EQ Assessment to obtain rich individual insights about behaviour and emotions

As with all my coaching clients, I asked him to complete the EBW Advanced Assessment, this provides me with rich insights and the opportunity to probe various aspects of behaviour.

I quickly discovered he had lost a lot of confidence in his previous role and was very keen to demonstrate his worth at his new employer.

We discussed the results of his EBW assessment and created a set of objectives around his behaviours and developing his leadership skills.

The team he had inherited had been used to taking limited responsibility for their actions and always seeking help and support from their line manager.

This meant not only were the team members not doing much critical thinking, but it also meant the Programme Manager had more to do as they were constantly solving problems which weren’t theirs to solve.

Results obtained using the EBW Coaching with Purpose approach

Over time my client learnt how to ask more questions and use challenge and support structure with all his team members.

When we started, many projects were over time and over budget. In my last session with him, he shared that he has enabled his team to now take responsibility and be accountable for both their actions and behaviours. In doing so, this project team have become leading lights within the business.

There are no longer any backlogs of invoices, the number of RED projects has significantly reduced, and he has also shared that he has managed to save the company more than £200K.”

We spent a significant amount of time in our early sessions on leadership styles using the EBW Leadership Report and his dominant style, which had been heavily weighted to Pacing. (Download a sample EBW Leadership Report)

We considered this along with the situational leadership model and considered what skills and behaviours he would need to adopt with each of his team across a variety of circumstances.

This was a huge revelation for him and as he became more comfortable with each style and when it was appropriate, so the responses of his team members began to change. It has not been plain sailing, because some team members found it highly uncomfortable being more accountable and left the business.

The recruitment of new team members has been an opportunity for my client to consider what attributes are important to recruit against and has used the EBW Recruitment report to support his quest.

Our twelve months are up, but like any top-class athlete, he knows he can be better and wants to continue with the coaching so he can build on what he has already done.
